Every time we launch a new brand our finance team basically starts from scratch, new Adyen instance, new integration, new dashboards to monitor. Reconciliation alone eats 3-4 days a month and it's getting worse not better. I've been looking at Primer and Spreedly as orchestration layers but both still sit outside the commerce stack so you're basically adding another vendor to maintain. Adyen for Platforms looked promising until I realized the complexity might be overkill for our size. What I actually want is a commerce platform that handles this natively at the config level instead of the integration level, one contract, unified routing, local methods per market without bolting on middleware. Has anyone actually pulled this off or is everyone just living with the sprawl

Most people are just living with it, to be honest. What you’re trying to get, one contract, unified routing, local methods per market, all cleanly handled, is still not something most setups do well without tradeoffs. Adyen for Platforms can solve parts of it, but like you said, it adds its own complexity. Orchestration layers help unify things, but then you’re maintaining another layer on top. What usually works in practice is not fully unifying everything, but standardizing internally. Same data structure, same reporting format, same reconciliation process across brands, even if the backend contracts stay separate. It doesn’t remove the sprawl, but it makes it manageable. Fully native, one layer setups exist in theory, but once you have multiple brands and regions, there’s almost always some level of fragmentation you have to live with.

yeah that's basically where my head is landing too. the standardizing internally approach makes sense in theory but with 4 brands it means convincing 4 different brand leads to agree on a shared data structure and reconciliation format, which is its own political nightmare honestly. we've been poking around at platforms that handle multi-brand checkout natively instead of at the integration layer, SCAYLE and Shopify Plus with Markets both came up, also looked briefly at Spryker and commercetools but those feel like they'd just move the complexity from PSP config into platform config. still early days but I'm starting to think the real question isn't "can we unify the contracts" but "can we at least unify the routing and reconciliation even if the contracts stay separate," which is closer to what you're describing I guess.
yeah that's a fair point, I honestly hadn't considered whether we could consolidate under one Adyen company account with separate merchant accounts per brand. we set each one up independently as each brand launched and nobody ever went back to question whether it needed to be that way. you're right that the real pain is mostly on the finance ops side, the reconciliation across 4 dashboards is what's actually killing us, not the payment routing itself. going to talk to our Adyen rep this week about restructuring before I add another vendor into the mix.

adyen will let you consolidate into one MoR with sub-merchant routing, but you have to ask them and it's not advertised. account manager can set it up. only catch is if the brands have meaningfully different chargeback profiles, they'll still want them separated for risk. but the contract itself can absolutely be one.
