How do you guys handle/organize your leads?

So i run a kinda backwards business, i buy stuff - this is my main focus. But all CRMS and so on are build for selling. I receive +3000 leads each year from facebook (via zapier) and from my formular on my website, they all go directly to my gmail. I guess…

So i run a kinda backwards business, i buy stuff - this is my main focus. But all CRMS and so on are build for selling. I receive +3000 leads each year from facebook (via zapier) and from my formular on my website, they all go directly to my gmail. I guess this is pretty old school, and i have been wanting to find something better for a long time. Just yesterday i finally figured how to merge the emailthreads, because the first email i get from a lead is from zapier og my website, so the sender is not the leads email, so i would receive from leadATzapier but when i reply and they reply back, i get the email from the leads personal email of course, same from my website and then i would have seperate emails on 1 lead. But think i finally got that fixed lol I need something that: - Gives me a very good clear notice of the new leads, with good overview of the info they have filled out already (its much more than just name and adress, also pictures) - They somehow Dissapear when i have answered them so i don't get stressedd by having 15000 emails laying one place. - If they write again the message merges with the old one and it gets a new status - If i mark specific emails with "offer send" and they don't reply in X days, i would very much like to have an automated follow up email sent to them, but only if they didnt reply already of course. - I can receive emails and reply in the same system - Get notifications on my phone and desktop when a new lead is in - Generel answer templates for the things i answer over and over. So i need something like for the setup it self - New leads - Offer sent - Declined - Awating more info - new answer from lead And maybe a couple more. Yesterday i spent all day with some chatbots that gave me the impression they could help me out (they couldnt) via gmail, zapier and missive. Do you know about something that could work?

That’s the right instinct. Info and pictures up front means you’re not clicking into a form submission or scrolling an email chain just to know what you’re looking at. The part that usually trips up DIY setups like the chatbot stuff you tried yesterday is that pictures from a Facebook lead form and pictures from a website form don’t come through the same way, one’s often just a link, the other might attach directly, so whatever you build needs to normalize both into the same view or you’ll be back to hunting for photos again in six months. Are the Facebook and website forms asking for the same fields, or does the record need to handle two different sets of info depending on where the lead came from?

Building it is the easy part, living with it is what gets you. Every hour you spend maintaining your own follow-up logic is an hour not spent talking to customers. If freshdesk covers 80% of what you need I'd ride that until it genuinely hurts.

I would use an AI api which analyzes the leads at the end of the day. Sends me a report on telegram. Then emails to me a well structured leadsheet. I would add a python script for the filtering of the leads and clearing up the leadsheet from dead leads etc. The Ai also remembers the lead and if the message again they automatically fetch the context and add the message to the context and text you on telegram about it because it is hard to remember so many people. It happened to me a lot. So sometimes i just chat on telegram with that particular bot about clients because that one has access to the memory file as well. You can also automate your responses if you have enough data. Of theres a specific system you use and you have thousands of chats ir emails, you can train some other ai with it and then it will use the same framework and chat instead of you so you don't have to touch it. Then you get all the converted leads with the context on yourself telegram. Once you get a hang of it, you will start creating bots right and left for things you don't even need really. Don't fall into that trap. From your post, it seems that you are a perfectionist. While it has it's place, it leads to over engineering sometimes which is disruptive. That is another trap. Beware. I wasn't early on. I was remembering and thinking while typing. I may not have been intelligible all along.

You need a buying pipeline rather than a normal sales pipeline. Make each opportunity the primary record, attach every email and image to it, and use states like New, Awaiting Information, Offer Sent, Accepted, and Declined. My team uses inzata.ai, and its relationship mapping is useful when identities and conversations arrive from several sources but need to resolve to one opportunity. Whatever system you choose, test duplicate matching and reply detection first because those are already the failure points in your Gmail setup.

Missive is actually perfect for exactly what your describing tbh, you might have just been using it wrong. it does shared inbox, shared email threads, snoozing emails so they disappear until you need them, and it has a lightweight crm built in where you can track leads with custom statuses like "new lead," "offer sent," "awaiting reply" etc. the automation part for follow-ups if no reply after X days is also doable with their rules. sounds like you gave up on it right before it clicked. If missive doesnt work out, folk or attio are the next ones id look at. both are built for exactly this kind of relationship tracking without the heavy sales-crm overhead you dont need

The email-threading fix you found is a patch, not the actual solution. Gmail was never built to be a lead system, so anything that touches identity (a lead emailing from a personal address after the first message came from Zapier) is going to keep breaking in new ways as volume grows. At 3000+ a year that’s roughly 8 a day landing in one inbox with no way to see status at a glance. The real fix is getting leads into something with an actual record per person the moment they come in, from any source, so a new lead is a new row, not a new inbox thread. What do you actually want to see the second a lead comes in: just their info, or where they are in the process too?

The biggest shift for me was separating capture from organize. Dump everything into one place first (could be a sheet, could be Slack), then spend 10 min a day triaging it. Way less context switching and you naturally filter out the stuff that felt urgent but wasnt actually a real lead.

Agree with the ticket approach. The follow-up rule is the feature to test hardest in your trial tbh. Statuses are easy, every tool has them. The 'offer sent, no reply in 5 days, nudge unless they've replied' automation is where most cheap tools quietly fall short.

I run consulting outbound (my leads are founders with server/cloud/infrastructure problems) and I'm at lower volume , so honestly my "system" is still LinkedIn messages plus memory. It works until it doesn't.

itemise the offers you send if you're not already. a flat number just invites haggling. on the organising side, don't force a sales CRM onto a buying workflow, you'll be renaming 'deal' to 'purchase' a hundred times and still hate it. a plain airtable base fed off your existing zap holds the lot, row per lead, status as a column, doesn't care which way round the deal is. what are you actually doing with a lead once the offer's gone out?

You've already done the hard part without noticing - your bullet list is a CRM spec (states + transition rules + templates), which is why the chatbots failed you: you were asking them to invent structure you'd already defined. Two things before you commit to whatever tool you're testing: first, write down the rule for every state transition ("offer sent + 3 days silence = auto follow-up #1, + 7 days = close") before configuring anything - tools make it easy to build half a pipeline and leak leads in the unautomated half. Second, since you're a buyer, you're competing with other buyers for the same seller - speed-to-first-response is probably worth more than any follow-up sequence. Measure your median time from lead-in to first reply now, in Gmail, before you migrate; it's the one number that tells you whether the new system actually made you money or just made you tidier.

i’d stop treating gmail like the system of record and push each lead into a simple pipeline with one unique id per person. i’ve seen that cut the thread chaos fast, even before a full crm.

The problem is that every CRM out there is built for outbound sales, not inbound leads like yours, so none of them fit right. The real mess is that your sender is Zapier or your form, not the actual lead, so nothing groups correctly. Make the lead's real email or phone the key for each record and most of the chaos sorts itself out. Airtable with the statuses you listed, fed by the Zapier you already have, gets you most of the way and can auto send a follow up when someone goes quiet. The stuff it won't do well, like merging split threads and showing the full form with photos in one view, needs a small custom piece on top. That's the kind of thing I build. Happy to sketch how I'd wire it up.

at 3000+ leads a year, gmail is not a crm, you will spend more time on the inbox than leads. look for system with records, statuses, reminders, templates and automation . map your prcoess first and then choose softwate that supports it, not thr other way around.

One thing that stood out to me is that your biggest opportunity may not be the software at all. You mentioned that once an offer is sent, nothing happens if they don't reply. That sounds like the first workflow I'd validate before worrying about the rest of the CRM. Even a simple "Offer Sent → no reply after X days → follow-up" process could have a much bigger impact than finding the perfect tool.

A couple of people have already said what I’d suggest, which is that you need a CRM. Email systems won’t give you all the functionality you need, and I know you’ve said that CRMs are built for selling (which they are) but you can 100% use a CRM system for what you’ve just described. A lot of them are customizable so you can tailor it to how your business operates! Pipedrive is one I’d recommend for this.

your post reads like a spec doc, you've already done the difficult part that most owners never do. This likely won't need a crm, just a small custom built statuses + auto follow-up + thread merge, it'd be a few days of work. I do these for a living so i might be biased, but happy to do one for free for you if useful

We ran into the exact same wall building our own internal system - leads coming in from web forms, email, DMs, everything landing in different places with zero shared context. What actually fixed it for us wasn't "get a better CRM," it was flipping the structure: one system where every lead source dumps into the same place, and any email that comes in gets automatically matched to the right lead/thread by sender - so you're not hunting across inboxes to remember what was already said. AI scores and drafts a first reply on intake, so new leads don't sit untouched waiting for a human to triage them, and you can still add leads manually when they come in outside the automated sources. The "match incoming email to existing lead" part is honestly the piece that saved the most time - that's what stops the "did we already answer this person" problem you're describing. Took real time to build, not a weekend fix, but the CRM apps you're evaluating will always be built for someone else's workflow first. Worth asking yourself if 3000+/month justifies building your own vs adapting to an off-the-shelf tool's structure.

This is a solved problem. You just need a simple CRM instead of Gmail. The four things on your list (clear new-lead view, leads clearing once handled, re-opening on reply, auto-follow-up on unanswered offers) are all standard pipeline features. The one thing to prioritize when you compare tools is the automated follow-up, sometimes called sequences or cadences. You tag a lead "offer sent," set a rule like "if no reply in 4 days, send this," and it fires on its own but stops the second they respond. Since your leads already arrive through Zapier, you can usually route them straight into the CRM instead of your inbox, which also cleans up the threading mess.
